For some, this has become a familiar format, as they worked remotely even before the pandemic, choosing comfortable locations—from cozy cafes to tropical bungalows in Bali. However, for most, the transition to an online format has been a real challenge. Unusual working conditions, the need for self-organization, and maintaining productivity in this new environment require flexibility and adaptability from employees and employers. Combining different approaches to work is one of the most challenging tasks managers face when launching accelerators. I've developed six key principles that help me build a solid foundation for distributed teams. These principles may also be useful to other leaders in project management and process optimization.

An Effective Strategy: Ask Just Four Questions

When launching the Sprint project, I spent a lot of time searching for the optimal strategy format. In my mind, it should have been something complex and confusing. However, the reality turned out differently: an effective strategy can be simple and clear.

It is important to ask yourself four key questions that will help you better understand your situation and make informed decisions. These questions serve as a basis for analysis and can significantly impact your further development. The correct answers to them will help you identify your goals, set priorities, and optimize actions. Do not neglect this important step, as it can be decisive on your path to success.

  • What do I want to achieve as a result?
  • How will I measure this?
  • What are the criteria for the intermediate result?
  • When should this result be achieved?

Answers to these questions will help you develop a simple and effective table. The table will indicate tasks with clear, measurable results, deadlines for completion, and responsible persons. This approach will ensure efficient organization of work and will allow you to control the execution of tasks.

Using this table, you can effectively synchronize tasks with your team and track their execution at pre-set checkpoints. It is recommended to conduct an overall review of goals and reflection at least once a year. This will allow you to evaluate the results achieved and make necessary adjustments to the strategy, which will contribute to increased productivity and improved teamwork.

Avoid Micromanagement: Manage Effectively and Delegate

One of the main mistakes many managers make is becoming a micromanager who seeks to control every aspect of the work. This approach can lead to burnout for both the manager and the entire team as the volume of tasks and the number of subordinates increases. Effective management requires delegation of authority and trust in employees, which not only reduces the workload of the manager but also promotes team development. The ability to trust subordinates and give them freedom of action is an important aspect of successful leadership.

According to research, more than 70% of managers face the problem of decreased efficiency when they try to control every aspect of the work. This situation often arises during the transition to a new management level or as a result of the rapid growth of a startup. Managers take on more responsibility than they can handle, which leads to poor results. Optimizing processes and delegating tasks can be key solutions for increasing management effectiveness and reducing stress for managers.

A manager doesn't have to be an expert in every field. Their key task is to effectively manage resources and provide strategic direction to the team to achieve their goals. It's important to be able to delegate responsibilities and focus on the overall strategy, which will allow the team to make the most of their skills and knowledge. A successful manager creates conditions for employee growth and development, which in turn contributes to achieving results and strengthening the company's position in the market.

The tracking system I use helps me monitor and analyze my actions. Our accelerator employs experienced experts, which significantly improves project and process management. Thanks to this, we can more effectively achieve our goals and optimize results.

When I detect signs of micromanagement, I always ask myself: "How can I change my approach to this situation?" This allows me to reduce the workload and delegate tasks effectively. While analyzing my own mistakes can be challenging, it plays a key role in my personal and professional development. This approach not only helps improve time management but also strengthens teamwork, creating space for more creative solutions.

Daily Sync: The Need for Communication in a Remote Team

In a remote work environment, regular team syncing plays a key role in maintaining productivity and understanding. One of the most effective tools for achieving this goal is the Daily Scrum. These are short, informal meetings that typically last up to 15 minutes. The Daily Scrum helps the team stay on the same page by discussing current tasks, identifying obstacles, and planning next steps. Implementing this meeting format improves communication and increases team effectiveness in a remote environment.

During the meetings, the team shares information about completed tasks, plans for the current day, and difficulties that arise. This process not only allows for effective workflow control but also strengthens team dynamics. Regular discussions help identify problems early and find optimal solutions, ultimately increasing the productivity of the entire team.

It should be noted that the duration of the Daily can increase. In our team, after switching to a remote work format, meetings began to last up to 30 minutes. This is due to the fact that the lack of face-to-face communication leads to the need for "floods" - casual communication that replaces coffee breaks in an office environment. Increasing the time for such meetings can negatively impact overall productivity, so it is important to find a balance between the need for communication and the effective use of working time.

According to the established rules, the Daily is optimal for small teams of no more than eight people. When my team in the Sprint accelerator grew to 70 participants, I decided to focus on meetings with managers. They independently determine how best to organize synchronization with their subordinates, while general planning meetings are held once a week. This approach enables effective collaboration and provides the necessary flexibility in team management.

Effective Planning and Reporting: Focus on Self-Regulation

As part of optimizing the Pre-Accelerator team, we initiated an experiment aimed at accounting for the actual time spent on each project. We classified all tasks into categories and began monitoring the time spent on each of them during the week. This will allow us to more effectively manage resources, identify bottlenecks in the process, and increase the overall productivity of the team.

In the first stage, all team members recorded their daily activities in a convenient format. Although this practice may seem tedious, it allows us to identify interesting relationships between different activities. This helps to better understand how time is distributed and which tasks require more effort, which in turn contributes to the optimization of the workflow and an increase in the overall productivity of the team.

By analyzing several weekly sprints, we identified common categories of tasks characteristic of all employees. These include: Project 1, Project 2, Strategy Development and Planning, Team Engagement, Self-Development, and Break and Downtime. These categories help to better organize the workflow and optimize resource allocation.

Each employee, based on the number of hours worked per week, assigned themselves to one of five color zones. This allowed for visual tracking of the workload and optimized task distribution. The color zoning system helps not only in assessing current activity but also in planning the workweek, which contributes to increased team efficiency and improved overall workflow.

  • Red — over 40 hours;
  • Orange — 37–40 hours;
  • Yellow — 34–36 hours;
  • Green — 30–33 hours.

During our work, we introduced gray and white zones that display downtime. These zones help visualize periods of inactivity and allow for better performance analysis. Using such color coding promotes more effective time and resource management, which in turn improves overall work efficiency.

This tool significantly improved the predictability of the team's work. If I noticed an employee in the red or orange zone for two weeks, it was a signal to analyze their workload. Perhaps they were overtasked, or their workflow needed optimization. Staying in the red zone for an extended period can lead to errors and burnout, which negatively impacts the team's overall performance. It's important to identify such situations promptly and take action to maintain employee productivity and motivation. Three months after implementing this tool, employees began to significantly more accurately predict their workload and independently make necessary adjustments. In the event of overload, they were given the option to take three days of mini-vacation, which helps maintain a balance between work and rest. This innovation contributes to increased productivity and employee satisfaction. My team and I began creating a weekly plan-actual report on Mondays, recording the past week's work results and setting goals for the current week. This process has become not just a control tool but also an important element of self-regulation for our team. Regularly reviewing results helps us not only track achievements but also promptly adjust plans, which contributes to increased efficiency and improved team dynamics.

Effective Constructive Communication: The Key to Successful Meetings

Constructive communication is based on a clear understanding of the meeting's purpose. It is important that participants in planning sessions, meetings, and one-on-one conversations focus on tasks that are appropriate to the discussion format. This is especially critical for large teams where time is limited. Effective communication helps avoid detours and facilitates the achievement of goals. Proper workflow organization and clear communication significantly improve the productivity and quality of collaboration.

Unconstructive communication can be easily identified by its ineffective timing. If a meeting participant constantly changes the topic, raises issues that could be resolved in a small group, and does not focus on the main agenda, the likelihood of completing the discussion within the allotted time is significantly reduced. To avoid such situations, it is important to prepare an agenda in advance and ensure moderation of discussions. This will help maintain focus and increase the productivity of meetings.

Written communication plays a key role, especially in a remote work environment. Chats can be both an effective tool for interaction and a cause of misunderstanding. To minimize the risk of misunderstanding, it is important to follow a few simple guidelines: mention users you want to involve in the discussion and use the "reply" function to improve the clarity of messages. This will help improve communication and make the interaction more productive.

To improve the effectiveness of written communication, I gave all employees the book "New Rules of Business Correspondence" by Maxim Ilyakhov and Lyudmila Sarycheva. This work remains an essential reference for those who regularly use text messages in their work. The book covers all the key aspects of business correspondence in detail, making it an indispensable resource for improving communication skills in a business environment.

Effective Reflections: Avoiding Conflicts

Reflections play a key role in teamwork, especially after completing significant stages, such as accelerator launches, final project reviews, or internal application reviews. Setting aside time to discuss successes and identify areas for improvement not only increases team effectiveness but also fosters a culture of continuous development. Regular reflections help teams learn from experience, which ultimately leads to better results and higher-quality projects.

It is critical that conflicts do not arise during discussions. Moderating the communication process should be a priority. The meeting organizer should act as a facilitator, not only leading the discussion but also ensuring the implementation of proposed improvements. Without this, reflection loses its effectiveness. Effective discussion management fosters a productive atmosphere where participants can freely exchange opinions and find optimal solutions. Working online has several disadvantages. One of the main challenges is the difficulty of forming an effective team. Furthermore, the speed of completing certain tasks can decrease by up to 30%. However, the remote format offers significant freedom and flexibility, allowing for a more comfortable working environment. This approach to work organization is becoming increasingly popular, giving employees the opportunity to independently manage their time and work location. Meeting time management simplifies the process of managing discussions, helping to avoid unnecessary meeting lengths. This helps maintain a professional communication style and create a comfortable atmosphere for working at a convenient time and place. As a result, the influence of formalities on the workflow is reduced, allowing you to focus on goals and objectives.

The key to successful teamwork is finding the optimal set of rules that perfectly suits the specific needs of your group. It's important not only to test new tools but also to demonstrate empathy for your colleagues. This will help create a supportive atmosphere conducive to productivity and team harmony.
